How AI is impacting accounting firm pricing

8amTM CPACharge — Business Perspective

Accounting firm pricing has long been tied to the billable hour. Time budgets, staffing plans, realization targets and pricing decisions are often built around the number of hours required to complete client work — but artificial intelligence is beginning to reshape that formula.

AI-powered tools can now assist with research, data analysis, document review, summarization and other tasks that previously required significant manual effort. As firms incorporate these technologies into everyday workflows, many are gaining the ability to complete portions of an engagement with fewer labor hours than in the past.

That shift is raising important questions about pricing. If technology allows accounting professionals to deliver work faster, how should they charge for the value they provide?

AI is changing the economics of billable time

Major firms including PwC, KPMG and RSM are exploring how AI-driven productivity gains could affect pricing models that have traditionally relied on billable hours, according to an article in Bloomberg Tax. Leaders at these organizations have noted that AI can help professionals analyze information more quickly and devote more time to client interactions and advisory work.

Greater efficiency is generally positive for clients and practitioners alike. Yet when revenue is tied directly to hours worked, faster completion times can place pressure on traditional billing structures.

Growing interest in alternative pricing models

As firms evaluate the long-term financial implications of AI, many are revisiting pricing approaches that place less emphasis on time. Common examples include:
  • Fixed-fee pricing: A predetermined fee for a defined scope of work, regardless of the hours required to complete it.
  • Recurring service packages: Monthly or quarterly pricing that bundles ongoing services into a predictable subscription-style arrangement.
  • Value-based pricing: Fees based primarily on the business value, outcomes or expertise provided rather than the time spent delivering the work.
As AI alters the economics of some engagements, firms may place greater emphasis on scope, expertise, ongoing client relationships and business outcomes when determining price. This is particularly relevant for advisory and consulting services, where clients are often seeking guidance that influences business decisions, profitability, growth or long-term strategy.

Hourly billing remains an important part of the profession and many firms successfully use a combination of pricing approaches. The emerging question is how to align pricing with a service mix that increasingly includes both technology-enabled efficiency and advisory expertise.

The operational side of pricing changes

Pricing is closely connected to the financial health of a firm. Decisions about how services are billed can influence profitability, cash flow, forecasting, resource allocation and client expectations.

Alternative pricing models often introduce different operational considerations than traditional hourly billing. Recurring service packages can increase the importance of automated invoicing and payment collection. Fixed-fee engagements place greater emphasis on monitoring profitability and engagement performance, while value-based pricing may depend on a deeper understanding of service delivery costs and client outcomes.
As firms experiment with new approaches, operational visibility becomes increasingly important. The ability to efficiently manage billing, collect payments and track financial performance can help maintain pricing discipline while protecting margins.
